A grounded assessment of where AI would and would not pay off across a nine-unit manufacturing group.
The challenge
PrimeCore had eleven competing AI proposals and no shared way to compare them. Every unit was convinced its own pilot was the priority, and the board could not tell which ones were real.
What we built
We scored every proposal on data readiness, integration cost and honest downside, then said plainly which four were worth funding and which seven were not. The uncomfortable half of that answer was the useful half.
The outcome
Four initiatives got proper funding instead of eleven getting a token budget each. Two shipped inside the year; the group avoided spending on the rest.
